🎙️ EP 59 - OKRs: The Agile 🧟 Resurrector!

🏥 Why Most Agile Orgs Are Theater, and How Behavior-Driven OKRs Bring Them Back to Life

Hey there, digital warriors! ⚔️

The Illusion of Digital Investements and Digital Transformation Is Over!

Over the past 8 episodes, we’ve gone deep with top-tier founders, investors, and operators. What we uncovered was brutal:

  • 🚫 Digital transformations aren’t failing because of tech.
  • 🚫 They’re failing because of behaviors no one’s willing to fix.

Every guest stripped away the delusion:

  • 🔍 Ep.51 – Sam Palazzolo: Unicorns aren’t luck. They’re engineered through behavioral precision and software mastery — not slide decks.
  • 🚨 Ep.52 – Matthew Cimaglia: Misaligned leadership won’t survive the next disruption. If the top’s confused, the bottom bleeds.
  • 🧱 Ep.53 – Andy Will: There’s no such thing as a “vibe-coded unicorn.” You build it, or it breaks you.
  • 📊 Ep.54 – Oussama Glihlad: Metrics became the new religion. Dashboards got more love than delivery quality.
  • 🧭 Ep.55 – Marty Balkema & David Horne (Calm Capital): You can’t transform culture with frameworks. Only coaching rewires leadership.
  • 🔥 Ep.56 – Bryony Cooper: Uncoached leadership behavior spreads faster than burnout — and it’s usually invisible until it’s too late.
  • 🩺 Ep.57 – Ute Mercker: Compliance in IT is like healthcare: you can’t fake expertise. It’s mastery or malpractice.
  • 🤐 Ep.58 – Alexander Steeb: Most orgs don’t even know what good looks like — and that’s exactly why they stall.

And now, after we released episode 59, John Cowan delivers the knockout punch 🥊

“Agile only works when you layer OKRs on top. That’s how it becomes useful to someone who isn’t a developer.”

But even OKRs have been hijacked. Used wrong, they’re just performance theater with new lipstick 💄.

So how do we resurrect Agile?

Not with tools. Not with slides.

👉 With behavior.

🙏🏻 Agile Has Become a “Cargo Cult”

Agile looks alive. The ceremonies are there. The Kanban boards. The standups. The tickets flowing through Jira. Six-digit invoices land like clockwork. On paper, it looks like progress.

But underneath?

🧟‍♂️ It’s dead weight.

Agile has become a cargo cult, mimicking the rituals while missing the reason. A glossy shell around a hollow core. Most orgs today:

  • Move fast… in waterfall circles

-Burn millions performing ceremonies no one questions

  • Ship software no one trusts

  • Live inside the Jira-Matrix, mistaking tickets for traction

They’re Agile-by-the-book. Not Agile-by-behavior.

And that’s not just inefficient. It’s dangerous. Because every meaningless standup, every misaligned PI planning, reinforces the illusion that things are “under control.” Until they’re not:

  • Until you’re sitting on a Boeing 737 Max.
  • Until CrowdStrike wipes your laptop mid-sprint.
  • Until you’re one of the thousands laid off at VW because the company couldn’t build the software to power their EV revolution.
  • Until your product joins the endless pile of tech horror stories no one wants to hear anymore.

Be> cause software is sick.

And the industry?

It’s standing on the edge of the VibeCoding collapse.

The new normal. GenAI Agile Zombies, VibeCoding their way through Jira, chasing process over sense.
The new normal. GenAI Agile Zombies, VibeCoding their way through Jira, chasing process over sense.

❌ OKRs Were Supposed to Fix That… But Didn’t

OKRs were supposed to save us. To focus teams. To connect vision to execution.

To create “Radical Focus.” (by Christina Wodtke 📕)

To “Measure What Matters.” (by John Doerr 📓)

But in most orgs, hijacked by impostor leadership, OKRs became KPI theater:

  • 🎯 KRs like “Improve velocity by 10%”

  • 🤡 Q1 Objectives like “Establish a baseline” — with no intent to improve it

  • 💫 Objectives that sound like stoner philosophy: “Be the best version of ourselves”

No behavioral change.

No need to new accountability.

No tangible impact.

Just old-school CFO metrics in a Pulcinella mask, dressed up as agility.

John nailed it in our long discussion:

“If a Key Result isn’t clearly measurable, it becomes part of a system nobody believes in.”

OKRs failed because no one told the truth:

  • 👉 You can’t track outcomes if you don’t shape behavior.
  • 👉 And behavior won’t change unless you design for it.
  • 👉 And that? That’s the hard part! Showing change as leadership.

No fluff. No BS. No impostors.

Just skin in the game.

One truth: You lead from the field.

🫵 You fail with your people. Or you die with honor trying.

Until people awaken to work for something greater than just warming a chair for a paycheck…

💋 OKRs will stay cosmetic.

And Agile? Still dead. 💀

🪦 The Resurrection: Behavior, Craft, and Purpose

The Unicorns’ Ecosystem fixes the root cause: No one is engineering the culture.

You want Agile back from the dead? But the real agility not the commercial utopia.

You need:

  1. Organization assessment with Key Behavior Indicatos, to surface actual team behaviors, not rituals

  2. Software Craftsmanship Dojo, to install beyond XP socio-technical mastery and dismantle blueprints

  3. OKRs designed to trigger Behavioral Change, that tie strategy to human habits and actions

  4. Egoless Collaboration, to create a palce based on trust to destroy silos

This isn’t Agile 2.0.

This is the real thing, at it was designed in its manifesto intentions, rebuilt from the inside out.

✨ The New Standard for Digital Evolution

Digital transformation is a lie if you’re not evolving how your people behave:

  • Forget the maturity models.
  • Forget the Agile certs.
  • Forget the velocity graphs.
  • And especially… forget AI.

Start asking the real questions:

  • Are my OKRs enabling teams to change how they behave?
  • Are my Key Results anchored in technical excellence?
  • Is my product culture delivering customer satisfaction; or just ticking a feature box?

Because if your OKRs aren’t designed to re-wire actual behaviors…

You’re not evolving.

🔎 Ready to Benchmark Your Reality?

If your KRs aren’t shifting behavior, your Agile is dead (And most likely… your leadership is too.):

  • 📉 Your culture is rotting under vanity metrics
  • 📉 Your team is one GenAI sprint away from being replaced
  • 📉 Your investors are starting to notice
  • 📉 Your walking assets are silently leaving
